AI tools don't save time until you change the work

Bolting a fast tool onto a slow process gets you the same work, sooner. The time comes back only when the work itself changes.

A new tool rarely saves time on its own. Give a fast assistant a slow process and you get the same process, a little sooner, with a new step for checking what the assistant did.

The work stays the same shape

Most of the hours in a task are not typing. They are waiting for an answer, going back and forth on what was meant, and redoing work that was aimed at the wrong target. A faster draft does not touch any of that.

Change the shape first

The time comes back when you ask what the task would look like if the slow parts were gone. Maybe the report becomes a one-page answer to one question. Maybe the meeting becomes a written decision with a deadline for objections. Then a tool can help with what is left.

A simple test

Before adding a tool, write down what you would stop doing because of it. If the list is empty, the tool is a new chore, not a saving.
